The first 100 customers are earned by hand. That is not a failure of strategy.

Do things that do not scale, on purpose

The instinct is to look for a channel that produces 100 customers. There isn't one at the start, because you do not yet know who converts or why.

The first 100 are a research project disguised as sales. Every one of them teaches you the objection, the words, the price ceiling, and the trigger event. That is what makes channel 101 onwards work.

Budget the time honestly: 100 customers by hand is roughly 8-12 weeks of daily effort. If you do not have that, you do not have a go-to-market, you have a hope.

Channel 1 · Where they already gather

Reddit, Facebook groups, Slack and Discord communities, niche forums, and the comment sections of the blogs your buyer reads.

The rule that decides whether this works: contribute for two weeks before you mention your product once. Answer questions with no link. People can smell arrival-with-a-pitch instantly, and one bad post costs you the community permanently.

What to do: search the group for your problem keyword, sort by recent, and answer the last 20 people who asked about it. Properly, with specifics, no link. By week three you can say what you built when it is genuinely the answer.

Expect: 10-30 of your first 100 from here. Slow, and the highest-quality customers you will get.

Channel 2 · Direct outreach that is not spam

50 messages a day, hand-written, to people you have a reason to contact.

The reason matters. "I saw your post about X" is a reason. "I found your email" is not. If you cannot name why you are messaging THIS person, do not send it.

The structure that gets replies:

  1. 1The specific thing you saw (one line, proves it isn't a blast).
  2. 2The one sentence about what you do: as a claim about THEM, not a description of you.
  3. 3A question, not a pitch. "Is this still a problem for you?"

No attachments, no calendar link, no deck. You are trying to start a conversation, not close.

Expect: 5-15% reply rate if the reason is real. Under 2% means your reason is fake and they can tell.

Channel 3 · Build the thing that answers the question

Take the question your buyers ask most and answer it better than anything currently ranking. Once. Properly.

This is the slowest channel and the only one that compounds. It pays nothing for months and then pays forever. Start it early precisely because it is slow.

What makes it work: it has to be genuinely more useful than what exists, not a rewrite of it. If you cannot beat what is already ranking, pick a narrower question you CAN beat. "How to do X" is taken. "How to do X when you are a two-person team with no budget" might not be.

Expect: nothing for 3-6 months on a new domain. Then it becomes the channel that lets you stop doing channel 2.

Channel 4 · Partner with who already has them

Someone already has your buyer's attention and is not selling what you sell. A newsletter, a community, a consultant, a complementary tool.

The offer that works: do the work for them. Write the piece, run the session, build the integration. Do not ask for a mention: bring them something their audience wants, with you attached to it.

Start with the small ones. A 2,000-person newsletter that trusts its writer converts better than a 200,000-person one that doesn't, and the small one will actually answer you.

Expect: 20-40 customers from one good partnership. Lumpy, unpredictable, worth the effort.

How to tell in two weeks whether a channel is working

Do not judge a channel on customers. At this volume you will get zero for a while and conclude wrongly.

Judge on the leading number, per channel:

  • Community: replies to your answers, and DMs that start from them.
  • Outreach: reply rate.
  • Content: nothing at two weeks. Do not judge it. Judge at month four.
  • Partnerships: whether the partner replied at all.

The two-week rule: if the leading number is flat after two weeks of real daily effort, the channel is wrong for you or the message is wrong. Change the message first: it is usually the message.

The trap: running four channels at once

Four channels at 25% effort produce nothing and teach you nothing, because no single one gets enough volume to give a readable signal.

Run ONE channel hard for two weeks. Read the leading number. Keep or kill. Then add the second: but keep the first running if it worked, because a channel you abandon to test another one is a channel you have to restart from zero.

Start content in week one regardless. It is the only one where the delay is the point.

When to start paying for traffic

Ads amplify a funnel. They do not create one. Amplifying a broken funnel just buys a faster, more expensive no.

The test: can you name, from real conversations, the exact sentence that makes someone buy? Have you seen it work by hand, repeatedly?

If yes, ads copy that sentence and buy volume for it. If no, ads are a research budget with terrible unit economics: you will pay for 1,000 visitors to learn what 20 conversations would have told you for free.
